Our prices come with parts

At EDS, there were a lot of questions around the state of the union of our industry. When are things going to turn around? When is business going to get better? When is the excess inventory in the channel going to get burned off so we can get back to booking new orders? When will things get back to “normal’?

Defining words like “things,” “getting better,” “excess inventory” and “normal” depends on the lens that you are looking through: a manufacturer, a rep and a distributor may define these words very differently. What about our customer? How would they define them? I think very differently.

And what about Wall Street and the financial investment community? What do they think about the times we are in today? Do they even understand the challenges of our industry? Do they even care about anything other than the stock price of the publicly traded companies? Do they look at anything other than return on working capital, gross profit margins, net gross profit margins, total days of inventory, inventory levels and turns and days sales outstanding and days of collections? Inventory is a dirty word on Wall Street — yet, somewhere along any supply chain there has to be inventory. But everyone wants someone else to carry the inventory on their P&L and “not on mine!”

Our industry has grown up over the years by relying on manufacturers to continue to develop and manufacture highly complex electronic components and make them available to a broad range of customers who have varied levels of sophistication in their ability to forecast demand and then manage their supply chain. On what do they base their demand forecasts? Certainly, the inputs of their manufacturing teams who have to plan out their build cycles based on what? The forecasts that they are receiving from their own customers and sales force. How accurate are these forecasts? How often are they changed? How do they manage the forecasts that come in from their manufacturing teams, who need product inside of a manufacturer’s lead time?

Their first call may be to their manufacturer partners: “Can you manage this unforecasted demand for us? We need the product in four weeks versus the manufacturing lead time of 12 weeks!” This “unforecasted demand inside of manufacturer’s lead time” is placed at the feet of the distribution community. After all, isn’t that the role of distribution?

The typical distributor services anywhere from 20,000-40,000 customers, all with supply chains that get set at the beginning of a month or quarter, only to have them blown up by these unforecasted demands right after they are transmitted to their suppliers. Can you imagine the challenge of the distributor who is aggregating the forecasts of thousands of customers whose forecasts are +/-25 percent wrong? How does the distributor accurately forecast its own demand on their manufacturers and even come close to being correct?

When the pandemic hit, many of us panicked — we rushed out to get product and we double- and triple-ordered parts. You could not get masks or ventilators; remember those days? However, throughout the first 18 months of the pandemic, with product on allocation and in a shortage mode, when you asked any company, “How’s business?” the answer usually was, “I am having a record year.” How could this have been true? Someone was ordering, shipping and billing something to someone.

Many of us were experiencing book-to-bill ratios of over 10:1. Then, as things eased up a bit, we were waiting for “the golden screw” — that final part on the bill of materials (BOM) that we were waiting for to release the BOM to the manufacturing floor. Once the golden screw came in, we rushed to cancel the overages that we bought on the other devices and begged our suppliers (distribution or the manufacturer direct) to let us both cancel or backlog and/or return the overages that we bought.

We were then faced with both the manufacturers and distributors enforcing NCNR orders that we willingly agreed to a year prior simply to get parts: after all, no one had ever enforced these NCNR orders! Well guess what? They did.

Now here we are in 2024, finally almost recovered from the excess inventory up-anddown of the supply chain. We went from a sellers’ market to a buyers’ market in 18 months. What do you think the next cycle will be — a sellers’ market again? The only thing we do not know is when.

So, here we are, trying to manage a very complicated supply chain that consists of sophisticated state-of-the-art electronic components, selling to manufacturers who will incorporate these parts into their own products. They have outsourced manufacturing to the world of EMS which usually relies on the distributors to their supply chain – often due to their supply chain expertise and/or discounted/extended payment terms.

In most cases, the demand from the OEM customer, either direct or via EMS, is inaccurate. The demand forecast is based on manufacturers’ lead times which are often inaccurate or not in line with lead times.

So, in many cases, with all of our supply chain automation, adoption of APIs, etc., we are simply transmitting bad information faster! Yet, Wall Street thinks we are managing commodity items, parts that are easy to set lead times for and easy to forecast demand. Not so! So, what is a customer to do? How can any OEM or EMS company reward great performance and punish bad performance? Simple! Change the archaic ways of measuring the supply chain teams on purchase price variance (PPV) and go back to looking at the total cost of ownership (TCOO) that was introduced by economist W. Edwards Deming years ago. What good is a low price when the quality is not there? When the product is not there?

Any supply chain executive will usually lose their job when they do one of two things: 1) Buy too much – They buy extra quantities to get a lower price to satisfy their PPV goal and they end up with excess inventory that may take the company another 12-18 months to burn off. Yet, the buyer hits his/her PPV goal and gets additional incentives. The CFO has the buyer terminated. 2) Buy too little – The buyer may reward an order to a supplier that gives them a low price but then cannot meet the expected lead time to the manufacturing floor — the manufacturing line stops. The buyer may be asked, “Where are the parts?” They may respond that they bought from the lowest price solution to hit their PPV goal. The line gets shut down; the buyer is terminated.

Buyers generally do not get terminated for paying a few pennies more. After all, the cost of an individual part represents .000001 percent of the total COGS in any BOM and the line hums and there is no excess inventory on the company’s P&L. Suppliers need to be measured on their total cost of ownership. Do customers even look at this today? When was the last time you told your customer about your on-time delivery and quality ratings? Have them ask the competition what their ratings are. Start this today at your own customer base.

It is up to us to change the game here — to take away the price discussion and take it back to TCOO.

Any good supplier should be able to say, “Our prices come with parts.” Nothing else matters.

ERA Announces 2025 Conference Theme

The Electronics Representatives Association (ERA) is excited to announce that the theme for the 2025 ERA Conference is “Power of Influence — Elevate, Expand, Evolve.”

The conference planning committee conference selected a theme that reflects their focus this year on digital marketing efforts and how the industry must utilize AI, manage data, attract and retain talent and build quality marketing programs.

“In efforts to increase our power of influence, the sales representatives, distributors and manufacturers must elevate our sales and marketing efforts, expand our reach and continue to evolve cohesively to effectively provide increased value to each other and our customers,” said Jeff May, president and founder, Logix Sales & Marketing, and the 2025 ERA Conference chair.

“I am excited about our 2025 ERA Conference theme,” said Perry Thornton, president and co-owner, Pinnacle Marketing, and 2025 ERA Conference Vice Chair. “Our focus will be on the power of influence via marketing, data analysis and information resources to assist customers in their decision making. By working together with these resources, we can elevate our ability to provide value, expand our customer reach and evolve as organizations to meet current and future demands.”

The 2025 ERA Conference will be ERA’s 56th national conference and will take place once again at the AT&T Hotel & Conference Center in Austin, Texas, Feb. 23-25, 2025.

Manufacturing data reports from the Institute for Supply Management (ISM) are released at the beginning of every month and can be accessed at ISM. The latest report says economic activity in the manufacturing sector contracted in June for the third consecutive month and the 19th time in the last 20 months.

The electrical equipment, appliances & components, as well as the computer & electronic products categories, reported contraction in June. Read the full report.

ELECTRONICA

Electronics is a key factor in the energy transition and development of smart energy solutions. That is why smart energy will be a key topic at electronica 2024, as it plays a decisive role in shaping a sustainable energy future with its facets ranging from smart grids and smart meters to power electronics. From November 12-15 in Munich, electronica 2024 will show how these technologies contribute to the efficient production, distribution and use of electricity transforming the entire value chain in the energy industry.

Current studies underscore the importance of smart energy solutions. According to a report by MarketsandMarkets, the global market for smart energy is expected to grow from $170 billion in 2022 to $283 billion by 2027, which is equivalent to a compound annual growth rate (CAGR) of 10.6%. “Against this backdrop, electronica offers technology companies and industry experts an international platform to present their innovations, to network, and to discuss the latest developments and trends,” says Katja Stolle, exhibition director of electronica.

Smart grids are an integral part of the energy transition. They allow electricity generated decentrally from renewable energy sources such as solar and wind power plants to be integrated efficiently and flexibly. These smart grids coordinate power generation, distribution and storage by continuously collecting and analyzing data from IoT-enabled sensors and devices. The electricity grids can thus be optimally controlled and utilized, which contributes to a stable and efficient energy supply.

Smart meters play a decisive role on the consumer side. These intelligent electricity meters measure energy consumption in real time and allow it to be monitored and optimized. They are also of great importance for prosumers – consumers who generate their own energy, for example, through their own solar systems. Smart meter gateways collect and process measurement data and make it available to internal and external market participants.

Power electronics is a key technology for the energy transition. It enables the efficient conversion and control of electrical energy. Modern semiconductors such as silicon carbide and gallium nitride offer significant advantages over conventional silicon. They boast higher switching capacities and lower losses, leading to higher efficiency levels and considerable energy savings.

At electronica 2024, the topic of smart energy will play a correspondingly important role, whether at the stands or in the conference and forum program. The Power Electronics Forum in Hall A5, for example, will look at the entire spectrum of power electronics. Here, experts will discuss current developments that are of crucial importance for the energy transition and for implementing the all-electric society. Hall A4 will be all about innovations in transformers, power supplies, power supply units and batteries. In Halls B4, B5, C3, C4 and C5, numerous exhibitors will present their latest products and solutions relating to semiconductors, while embedded systems can be found in Hall B4.

MONTHLY POS REPORTS

April 2024 POS numbers were lower than March numbers, which is predictable based on historical reporting. However, April was the lowest month of the year so far, being 3 percent below April 2023 and 6 percent below April 2022. POS activity continues slow down. The forecast for the balance of the year seems to be more of the same, with a flat 2024 being the probable outcome. The good news is that May always picks up somewhat but it will be interesting to see how much it recovers.

The Electronics Representatives Association (ERA) is pleased to announce the appointment of the chair, vice chair and members of the 2025 Conference Committee responsible for planning the 2025 ERA Conference.

MONTHLY POS REPORTS

March 2024 sent a mixed message as far as POS activity. March was the largest POS month since September of last year, which is a positive thing. However, March 2023 was actually 15 percent higher than this year’s March. The first quarter of 2024 was 5 percent better than the fourth quarter of last year, however 1st quarter of 2023 was 14 percent better than this year’s first quarter. This further substantiates our overall prediction for 2024 which is a very slight increase over year end 2023 POS, somewhere around 3 percent.

> Accessing the customer

Sometimes, it gets difficult to come up with ideas for my articles, so I’ll reach out to others in the industry to see what’s on their minds. Two early career professionals gave me inspiration for this article’s timely topic. I broached this topic back during COVID-19 and thought it would be a good idea to see where we are now. In general, talking to a lot of salespeople, the face-to-face meeting is getting increasingly difficult to confirm.

We’ve all faced it: we have a principal coming into town and the sales team is having difficulty filling time slots for in-person visits.

As the work market has shifted, so has access to customers. Almost all customers are doing some percentage of remote work. While we’ve seen a small swing in companies requiring people to come back to the office, it is not full-time, nor is it always on a particular schedule. Therefore, accessing these customers can become a logistical nightmare. How do we coordinate their availability with our travel timing?

Also, in a down market, companies may have started cutting back on employees, causing those left to pick up the duties vacated by someone’s departure. Customers are doing more with less people. Their time is being managed by their superiors and in order to get some of that precious time, we need a compelling story. How do we get access to that time they do have?

We have found that it is more critical than ever to be able to articulate our need for a meeting with the customers. Answer the question, “Why do I need to meet with you?” There are a number of methods I’ve found that can help pave the way:

1. By understanding the customer’s drivers, you can tailor your approach to helping them meet their goals. It may sound pretty basic but just asking them, “What are you trying to accomplish and how can I help you get there?” is an easy way to start.

2. Have a detailed agenda and stick to it. We have found that especially with engineers, if we can provide a detailed agenda, they can run it by their management and likely get a sign-off to attend.

3. Don’t be afraid to go offsite. Using a coffee shop or restaurant close to where the customer works remotely can be very successful.

Our principals pay us for access and influence. We need to be able to access the customer’s decision makers. Nowadays, that means on the customer’s terms, but it’s still critical we can gain access to them. Influence is our ability to entice our customers to utilize our products. Again, that’s where the prep work becomes critical. The prep work enhances our ability to articulate our principals’ products and influence the customer’s use of them. I’ve said it before and will say it again: Our preparation is the key to accomplishing both.

So, here we all are in our new and different venue at EDS — Resorts World! It is such a wonderful property, shiny and bright, with plenty of outside light and windows — a rarity in Vegas, I am told, where there are typically almost no clocks or windows to let folks know the time of day.

Our attendees cannot be fooled. They all know the day/hour/minute of their time at EDS. The investment in both time and treasure that each attendee makes to participate at EDS makes it critical that every second is productive.

Many of you had been asking for EDS to look at a new venue after several years at the Mirage. Even though this new venue was dropped into our laps late in the game, we will all be pleasantly surprised at the newness and freshness of the venue; more restaurants, more places for breakfast/lunch, a Starbucks…and windows!

When EDS Show Management was informed that the Mirage was not able to accommodate our 3,000-plus attendees, it sprang into action and sought out another property that could accommodate us in an unheard-of lead time of 90 days! Most conferences like EDS are booked 2-3 years out into the future. Your EDS team was able to find and contract with Resorts World in 45 days!

Some of us may have run into a few logistical issues as EDS Show Management helped the Resorts World property navigate their way into managing EDS. Our show has some unique nuances: the need of suites for meetings; finding hotel rooms for 3,000 attendees, providing security for the show, helping our attendees with lunch and dinner reservations and last-minute requests due to the fast pace of EDS.

I applaud both EDS Show Management and Resorts World for making EDS 2024 a reality! We are truly lucky to even have EDS this year due to the short timelines and huge logistics required to put on this great show.

I expect that there may still be a few “learning curve” issues while here. Let’s all try to be a bit patient with both EDS Show Management and Resorts World. A new venue will always mean some challenges — but let us help them so they can help us.

Here are some of my takeaways from the annual ERA Conference held in Austin on Feb 25–27:

• The thirst for knowledge from our attendees remains insatiable! We had a total of 14 hours of educational content at our general sessions and unique breakout sessions over two days and, based on the results of the post-conference survey, they wanted more!

• The economic climate remains somewhat uncertain with excess inventory rapidly coming down, and a hopeful return to a positive book-to-bill ratio. However, our attendees remain bullish on the overall electronics segment asking: “What other industry would you rather be in? None!”

• Finding, interviewing, hiring, onboarding and keeping early-career individuals remains a high priority with all of our company attendees. We must continue to “restock the pond” in order to have our companies remain viable in the future.

• Artificial intelligence—boy, did we talk about AI! There were two sold-out sessions on AI. Our attendees just cannot get enough of it. Now, all of us need to learn how to use it to grow our businesses and remain ahead of our competition.

• Data. We are swimming in data. But what good is it if it is not current and in a usable format? How can we use the reams of data in NBOs, POS, leads and quotes to monitor and drive our companies?

• Our procurement and engineering customers have changed forever! But have we? Do we know how they want us to interact with them versus how we want to interface with them? When all else fails, listen to the customer. They are your True North—listen to them.

• Succession plans. Does your organization have a succession plan in place? Do your employees know what it is? There was so much to absorb and all of us left Austin upbeat and perhaps better equipped to face the future. But we need to take action now on what we’ve learned. As the saying goes, “What gets measured, gets done.”

What will you be measuring at EDS and during 2024?

Inquiring minds want to know, and your manufacturers, reps, distributors, customers and employees need to hear from you. Do not make them guess. They may guess wrong and cost you a manufacturer, key employee or customer.

MANUFACTURING DATA REPORTS

Manufacturing data reports from the Institute for Supply Management (ISM) are released at the beginning of every month and can be accessed at ISM. The latest report says economic activity in the manufacturing sector contracted in April after one month of expansion, following 16 consecutive months of contraction.

Yet, the electrical equipment, appliances and components sector still reported growth in April. Read the full report.

> Important update from ERA legal partner SFBBG: On April 23, 2024, the Federal Trade Commission (FTC) adopted its long-awaited final “Non-Compete Rule,” (the “final rule”) imposing a comprehensive ban on the use of new non-compete agreements with all workers, including senior executives. The final rule covers all types of businesses across nearly all economic sectors, except to employers not subject to the FTC’s jurisdiction, including certain financial institutions, common carriers and air carriers, and certain non-profit organizations.” Read more.

> The Federal Reserve held its key interest rate steady again last week and gave no signal that it plans to lower it anytime soon, following a resurgence of inflation early this year. Read more.

> FTC Adopts Final Rule Banning Employment Non-Compete Agreements

From ERA’s legal partner, SFBBG, comes this important news update:

On April 23, 2024, the Federal Trade Commission (FTC) adopted its long-awaited final “Non-Compete Rule,” (the “final rule”) imposing a comprehensive ban on the use of new non-compete agreements with all workers, including senior executives. The final rule covers all types of businesses across nearly all economic sectors, except employers not subject to the FTC’s jurisdiction, including certain financial institutions, common carriers and air carriers, and certain non-profit organizations. The FTC’s final rule, amounting to a sweeping ban on the use of new non-compete employment agreements, will have an effective date of 120 days after publication in the Federal Register, which is expected shortly. Litigation regarding enforcement of the regulation has already been filed. Here are highlights of the FTC’s final rule:

  • It is an unfair method of competition, and therefore a violation of Section 5 of the Federal Trade Commission Act, for employers to impose new non-compete agreements on all workers, including senior executives, regardless of the title or position of the worker at issue, after the final rule’s effective date.
  • A “worker” is broadly defined as a person “who works or who previously worked, whether paid or unpaid, without regard to the worker’s title or the worker’s status under any other State or Federal laws, including, but not limited to, whether the worker is an employee, independent contractor, extern, intern, volunteer, apprentice, or a sole proprietor who provides service to a person.” The final rule clarifies that the term “worker” also includes a person who works for a franchisee or a franchisor, but specifically does not include a franchisee in the context of a franchisee-franchisor relationship.
  • Existing non-compete agreements in effect as of the effective date of the final rule are permitted to treat “senior executives” differently than all other workers. The final rule defines “senior executives” as workers earning more than $151,164 annually who are in a “policy-making position” for the employer. For all such senior executives, existing non-competes can remain in force following the effective date of the final rule.
  • Significantly, for all workers other than senior executives, existing non-compete agreements will no longer be enforceable after the effective date of the final rule.
  • The final rule does not apply to non-compete agreements entered into by a person as part of a sale of a business entity, of the person’s ownership interest in a business entity, or of all or substantially all of a business entity’s operating assets. Private parties completing such a transaction may still impose non-compete agreements as a condition of the transaction.

MONTHLY POS REPORTS

February 2024 showed typical trending for the month, with activity being down 3-4 percent from January. However, February is slightly up from November and December 2023. When comparing to February 2023, POS is down about 6 percent.

POS sales continues to show a flattening of activity. Our prediction for 2024 remains the same, which is a very slight increase over year end 2023 POS — somewhere around 3 percent. We expect an uptick for March POS if previous years are an indication. After March numbers are available, we will be able to show a first quarter comparison and predict more solid numbers for the year.
